Decision Rights & Owner Dependency
Why Every Decision Still Comes Back to You
If routine decisions keep coming back to you, the problem may not be your team’s initiative. The business may never have made the boundaries clear.
Decision rights are part of the operating structure
In many founder-led businesses, authority develops informally. The owner makes the decisions at the beginning because there is no one else to make them. As the team grows, the work gets delegated, but the authority often does not.
That creates a predictable pattern. A client exception, vendor issue, pricing question, deadline change, or hiring decision reaches the owner because no one is certain where their authority begins or ends.
A practical decision-rights structure answers three questions for each recurring category of decision:
- Who owns it?
- What limit or threshold can they operate within?
- What requires escalation?
Once those boundaries are explicit, routine work can move without waiting for the owner to approve every step.
Why this matters beyond interruptions
The real cost is not just the number of messages in your inbox. When everything routes through you, your attention gets consumed by routine calls instead of the decisions that genuinely require your judgment.
That also creates owner dependency. The business may have employees, contractors, and systems, but if work slows whenever you are unavailable, the operating model still depends on you personally.
Where to start
Choose one category of decision that repeatedly returns to you. Write down the person or role that should own it, the boundary they can work within, and the condition that should trigger escalation.
Then test the rule for two weeks. If the same type of issue still returns to you, determine whether the boundary was unclear, too narrow, or never communicated.
Control is not personally approving everything. Stronger control means putting the right decisions at the right level and creating a clear path for the exceptions that truly need you.
